What should I prioritize in the first 90 days of a new CPG leadership role?

Landing the role ends the search, but it begins a new period of evaluation. In the first 90 days, people are forming an opinion about how you listen, decide, communicate, and work across the organization. The goal is not to prove everything immediately. It is to understand the business quickly enough to create confidence and useful momentum.
Days 1–30: learn the business behind the org chart
Clarify the written mandate and the expectations that never made it into the job description. Ask your leader what success must look like, what cannot be disrupted, and where confidence is weakest today.
Map the relationships that shape decisions: customers, commercial partners, functional peers, informal influencers, and team members with critical history. Listen for patterns before deciding which first impression is the truth.
Days 31–60: align before accelerating
Share what you are seeing and test your interpretation. Confirm priorities, decision rights, measures, and tradeoffs with your leader and key partners.
Look for an early contribution that is meaningful but proportionate. The best early win solves a real problem while demonstrating how you work; it does not create avoidable resistance for the sake of speed.
Days 61–90: turn insight into a visible operating plan
Translate what you have learned into a focused plan for the next phase. Make ownership, sequencing, stakeholders, and measures clear. Explain not only what will change, but what will remain stable and why.
Continue building the internal network before you need it. Leadership credibility grows through consistent decisions and relationships, not a single presentation at day 90.
